About me

Hi, I'm Heidi — I engineer the conditions that make good business outcomes likely.

I work with owners and leaders who can feel that something in the business is costing more than it should — in time, margin, quality or personal energy. My background sits across systems, capability, human behaviour and commercial performance, which is exactly where those problems tend to live.

Rather than delivering a report that sits on a shelf, I map how the business actually behaves, translate friction into real numbers, and design practical changes to workflows, decisions, knowledge and technology. Then we test small, measure honestly and scale what works.
The goal is simple: a business that is easier to understand, easier to run and harder to break — and an owner whose role keeps getting bigger.

What I actually do

I make the business easier to understand, easier to run and harder to break.

Business problems rarely belong to one department or one person. They sit across workflows, decisions, systems, incentives, knowledge, tools and human behaviour. I map those interactions, find the commercial pressure points and redesign the conditions around performance.

“What needs to become more likely here — and what is currently getting in the way?”

The question behind every Cognitive Engineering engagement.

01

Reality over assumptions

I compare the stated problem with what people, systems and data show is actually happening.

02

Friction with a price tag

Delays, duplication, weak handovers and recurring errors are translated into time, cost and missed value.

03

Capability that performs

Specialist knowledge becomes practical learning, tools, workflows and decision support people can use.

04

Commercially useful design

Solutions earn their place through profit, productivity, risk reduction, customer value or strategic capability.

The methodology

Understand the system. Find the leverage. Engineer the outcome.

A structured way of working that moves from what is really happening to better decisions, clearer capability, lower friction and a more reliable path to the result.

01
Map what is really happening
I examine workflows, tools, behaviours, decision rights, customer touchpoints, incentives, historical patterns and the places where people quietly compensate for weak design. Interviews are useful. Observation, evidence and actual system behaviour tell us more.
02
Find the expensive friction
Rework, bottlenecks, repeated questions, slow approvals, capability gaps and missed opportunities are traced back to their source. That reveals where margin, time, confidence and customer value are leaking.
03
Locate the leverage
Potential interventions are assessed for value, cost, risk, speed and compounding impact. The strongest solution is often a well-placed change to a decision, workflow, knowledge asset or management structure.
04
Engineer backwards from the result
The commercial outcome becomes the design brief. I build the practical conditions needed to produce it: skills, information, prompts, tools, authority boundaries, safeguards, feedback loops and clear measures of success.
05
Test small. Learn fast. Scale what works.
Micro-pilots, simulations and low-risk trials expose weak steps before the business commits heavily. Results are reviewed against real performance metrics, adjusted, then scaled with greater confidence.

Where commercial value hides

The money is often sitting inside ordinary-looking business problems.

01

Reality over assumptions

I compare the stated problem with what people, systems and data show is actually happening.

02

Expert knowledge trapped in one person

Valuable judgement becomes a bottleneck when it cannot be taught, repeated, protected or turned into business IP.

03

Decisions made without the right structure

Good people still make weak calls when information, authority and commercial criteria are unclear.

04

Technology looking productive rather than being productive

AI and systems create value when they are attached to a useful workflow, sound judgement and measurable outcomes.

The owner status upgrade

Your role gets bigger as the business becomes less dependent on your constant presence.

The business begins to carry more of its own intelligence. You gain better information, stronger internal capability and a clearer view of the commercial future. That changes how you lead, how others experience your leadership and what the business is worth.

Control

You understand the mechanics behind performance.

Authority

Your decisions carry clearer reasoning and commercial weight.

Foresight

You can see risk, waste and opportunity earlier.

Sophistication

The business feels deliberate, mature and properly run.

Freedom

Routine performance relies less on your memory and intervention.

Value

You are building a stronger asset for yourself and your family.

When this work becomes necessary

You can feel the business getting heavier, even when the numbers still look fine.

A candid thought

You did not build a business to become its most overqualified firefighter.

Your attention should be directed toward leverage, direction, relationships, investment and growth — not permanently compensating for avoidable system weaknesses.

!

Too much still reaches the owner.

Routine decisions, quality issues and internal uncertainty keep travelling upward.

!

Growth is not improving profit enough.

Revenue increases while rework, complexity and operating cost quietly expand beside it.

!

The same problems keep returning

Several fixes have been attempted, yet the underlying mechanism remains untouched.

!

AI adoption feels messy or vague.

The tools exist, although use cases, standards, governance and business value remain inconsistent.

!

The business looks busy rather than intelligent.

People work hard, but the systems around them do not convert enough effort into value.

What improves

Commercial performance becomes more deliberate and less dependent on heroics.

Profit and margin

Better use of time, knowledge, technology and existing capability.

Productivity

Less rework, fewer bottlenecks and cleaner handovers between people and systems.

Reliability

More consistent execution across people, teams and operating conditions.

Business value

Documented knowledge, repeatable performance and lower founder dependence.

Cognitive Engineering

Build the kind of business that expands your authority, options and future.

Bring me the problem that keeps returning, the opportunity you cannot quite unlock, or the part of the business that feels far more difficult than it should. We will find the mechanism, the leverage and the most commercially useful path forward.
